In my opinion, the “teach” stage is the very stage at which the leader must explain to the person what he was wrong about, how it is customary to solve such issues, and why they need to be solved in this way. Suppose a person is late for the first time at work. If the rules for arriving at work on time were not announced to him, then you need to sit down with him face-to-face and say that “in our company, one of the main values ​​​​is discipline, we believe that the development of any organization is impossible if our the team will be lax and unassembled, and one of the signs of laxity is being late, so we have to watch what time people come to work and such misconduct from employees is unacceptable. I ask you to take into account all possible circumstances in the morning (picking up the child in Kindergarten, traffic jams, etc.) and don’t be late again, otherwise we will react to this even more painfully.” Explained, period. But, since you were late for work again, I have to talk to you again, which I warned you about yesterday. Let's agree with you that you have already exhausted your quota of lateness for the near future, and this will be the last Chinese warning. And in order to logically complete this stage, you need to ask the employee to promise us that this will not happen again.

It is important for me that the employee does not apologize for repeated misconduct, namely, he promises that this will not happen again. Because apologies are always directed to the past, which cannot be changed, but promises to the future, which can be influenced here and now. If a person apologized, that's good, but I don't demand an apology from him.

Endlessly forgiving employees is the choice of inefficient managers. There are managers who for years (!!!) forgive being late, not completing work on time or not fulfilling plans - all this weakens the management system, which means it affects business and final results. More precisely, their absence.

And you and I need results, the best results, so we, as managers, need to move on to the next stage - the “treat” stage.

HOW TO PUNISH?

1. Personally.

I do not believe that punishment without the involvement of a manager is effective. That is why I oppose the creation of a system of fines at the enterprise. More than once I have come across the fact that the presence of such a system is more conducive to the development of resourcefulness of employees (how to make sure that no one notices and does not scold?) than to increase results. One of my acquaintances once well described such a system that automatically penalized company employees for various misconduct: “Like animals in a pen. Step - to the right, step to the left - you are beaten with an electric current. They don't even talk to us! Then, when you sign the payroll, from there you will find out for what and when you were fined!

What is most interesting, instead of producing results, the employees of this company spend a huge part of their efforts on figuring out a way to get around these rules. And besides, they are offended by their company.

In my opinion, it is better to fire employees than to fine.

Separately, I note that only his immediate supervisor and supervisors of the manager can punish an employee. No disciplinary action, except for the “teach” - “treat” stage, managers of neighboring departments have the right to do. The principle of unity of command is effective and has been tested for centuries, so the maximum that a manager of a neighboring division can count on in order to reach out to an employee not under his subordination is to petition for the punishment of such an employee to his managers, equal in status to himself.

Suppose an employee of a neighboring department spoke impartially and insulted my people. Even though I am above him in the hierarchy, I can only talk to him, explain that his behavior does not correspond to the moral values ​​​​that exist in my company, and that’s all - I can’t punish him. But I can ask for the punishment of his superior manager, equal in rank to me.

2. Less emotions.

Showing emotion = showing weakness.

The leader should not yell at people and throw tantrums, because, at a minimum, he will lose credibility, and at most, he will lose his employee.

Very vulnerable people live in our country, so if our person is thrown out negative emotions, then he will just be offended. And at the same time, the offended employee will hide, day by day he will increase his inner protest, and then he will figure out how to take revenge on his leader. In general, he will do everything except to work better. So even if the manager of the house has problems, he is tired, or he is in a bad mood, it is better not to touch people in this state.

By the way, this is why I suggest that managers wait until the emotions subside after the discovery of a serious violation (small issues do not count). Sometimes it makes sense to extinguish your rage and wait a while before choosing the appropriate punishment and implementing it.

And more about emotions. The effectiveness of punishment is significantly reduced if the employee begins to doubt that there is a direct connection between his misconduct and subsequent punishment. For example, if he decides for himself that he was punished because of the manager's bad mood, then he will focus his attention not on correcting the mistake, but on avoiding his manager when he seems to be out of sorts.

3. Explain.

I consider it necessary, before announcing the sentence to an employee, to explain why we are forced to punish him, what exactly he is wrong about, why we consider it important to comply with the rules that he violated, and how to act next time. Moreover, I punish people with regret, and not running around the office, rubbing my hands maliciously and shouting: “Retribution has come! Kara overtook him!!!”. Punishment is always unpleasant, so there is no need to gloat over your people at this moment.

4. Show the employee how it looks from our side.

It would be nice to transfer responsibility for misconduct to the person who commits them, so that the person understands that we are not engaged in tyranny, but we are protecting the interests of our built system and the values ​​we have adopted.

Therefore, phrases like: “Once again you get caught on this, and I’ll fire you” should be replaced with the words: “If a similar situation repeats, for me it will mean that you have decided not to work with me.” Thus, the employee will share the responsibility for his dismissal, for example, with us.

5. Punishment must be unpleasant.

Imposing a penalty must be an unpleasant procedure. To some extent, we put pressure on our employee and this conversation, although it should have a creative motive, should be tough in form.

One manager I know, in order to punish an employee, took him to a tavern in the evening and, under a bottle of strong alcohol, reprimanded him and immediately tried to mitigate the consequences of the punishment. As a result, in his team, people even started joking about this topic, saying that if you want to have a drink with your boss, then you’ll screw up.

And in one sales department, late employees were dressed construction helmet with "I'm late" written on it. And people smiled, took selfies and, rather, had fun when they were late than morally suffered. The punishment should be pleasant.

6. Each subsequent punishment must be more severe than the previous one.

This rule applies to violations of a single nature. That is, if, for example, a person smokes near the office in a place not intended for this, then first we explain (teach), then we educate (treat), then we make a remark (wet), and every next time the punishment should increase. The variety of punishments can be quite large and depends, as a rule, on the "severity" of the offense.

TYPES OF PUNISHMENTS:

I want to emphasize separately that the number of punishments should have a limit, which is regulated by common sense. Of course, you can come up with a hundred different ways to blame a person, but somewhere there must be a finish line. You can’t allow an employee to be 20 late in a month, you can limit yourself to five, so that serious consequences come for a person.

By the way, a very important question is the question of the severity of misconduct committed by an employee. There is a principle of proportionality of punishment, which is that the severity of punishment should be determined by the seriousness of the offense.

In my opinion, there are such violations that do not require the passage of the “teach-treat” stage. Particularly serious cases, when it is necessary to punish immediately and harshly, are betrayal and theft. If it turned out and confirmed that a person sold commercial data to competitors or laundered money in a company with the help of intricate financial schemes, then the person should be fired. It is useless to educate in this case, because such an employee simply does not correspond to our basic values, which means that we are not on the same path with him.

Such punishment has a general preventive effect, so that other people clearly understand what is absolutely unacceptable to do in our company.

I have included the following types of punishments in my managerial arsenal:


    Request to write an explanatory note by the employee;


    Oral warning about the inadmissibility of repeated misconduct;


    Exclusion from the personnel reserve, if he was there;


    An unflattering conversation with a top manager;


    Reprimand in the employee's personal file;


    Incomplete service compliance warning;


    Demotion if the employee was a manager;


    Dismissal.


That is, if we take all the same notorious delays, then we can imagine that within a month an employee is late for work many times. So, provided that the “teach” and “treat” stages have been completed, first the employee will write an explanatory note, the next time we will give him a verbal warning, then we will take him to the office of one of the directors so that he can help us influence the person, then he will receive a reprimand in a personal file, which will not allow him to grow in position for a whole year, and then the employee and I will part. For somewhere there must be a border, which I call "common sense."

For the management team, when we agreed on what new things we are introducing into our work, I often asked that in case of deviation from our agreements, they come up with a punishment for themselves. In this case, the most important thing is the designation of the rules and agreements on the shore. My subordinate managers often came up with tougher punishments for themselves than I myself would have come up with, facilitating my work and taking responsibility for their future.

But for line personnel it is better not to do this. Often, employees themselves come up with very light and pleasant punishments, but this should not be. As there should not be the following punishments:

HOW NOT TO PUNISH.

1. Ignoring the subordinate.

An absolutely stupid situation when I see that two adults, one of whom is a subordinate of the other, do not communicate with each other at work. I want to directly take them by the hands and put them at the same table with each other, so that they decide something and agree. The demonstrative refusal of the manager to communicate with his staff will definitely not lead to the achievement of super results.

After one of my workshops, a woman approached me with exactly this problem: “My supervisor completely ignores me. When I try to talk to her, she says that everything is fine, and still does not communicate. And I will say that this woman is one of the most demotivated workers I have met in my life. I personally do not know the leader, but if I did, I would try to explain to her that she must either give up power or make some kind of decision about this person.

Better to be fired than ignored. Honestly.

2. Encroach on personal.

It is impossible to deprive something that does not belong to the employer.

Some managers subordinate to me had attempts to force people to work on weekends, and this was a punishment tool for them, but I always stopped such attempts.

If you need a person to go to work on Saturday, you need to negotiate this with him, but forcing a person to do this, in my opinion, is wrong.

Once, when I was studying at a military school, I agreed in advance with my company commander that if the agreements were fulfilled, they would let me go on my birthday weekend to my mother. I was preparing for a family holiday, my family was preparing for my arrival, all the agreements were fulfilled, and after lunch on Saturday I went to one of my boss’s deputies and informed about the agreements with him, expecting 100% that they would write me a letter of resignation. I do not remember why, but the young officer did not let me go. He did not consider it necessary to explain why he was canceling our agreements with his boss, arguing his refusal with the words: “I haven’t been to my mother’s birthday party for 3 years.” As you understand, there can be no more personal than a mother in a person's life. Needless to say, until the end of the service, I considered him the main asshole in my life and, if possible, after 3 years had already passed, and I could do what he really needed, and it was his personal request, I told him so cynically refused, as he did to me then.

3. Change the rules retroactively.

I know a top manager who was refused to pay an annual bonus at the end of the year, having changed the rules retroactively. At the same time, no one had a conversation with him during the year that this was possible and that the rules could be revised. A man worked in his company for more than 10 years and in January he found out that at the end of last year he would not receive anything, because ... why is it not important. It is important that the strength of any managers lies in the consistency and transparency of their actions. I can’t imagine how it is possible to protect the interests of the organization when employers “throw” employees in this way. As a matter of fact, I think that one does not need to be Nostradamus to understand that that top manager refused to protect the interests of his company after this incident, and decided to leave its ranks.

4. Lost - lost.

This is one of my mistakes when I once punished my employee for not timely entering data on working with Clients into our CRM system. I announced to him that he will not receive new leads for a week for his careless work with Clients.

And so, all week, my employee did not receive the resource from which he could make results, and I lost with him, also not receiving results in the piggy bank of my unit.
I never did that again. Still, the results of our activities should be prioritized than satisfying our own managerial ego.

5. Punish publicly.

This has already been written above, but it is worth emphasizing again. Even at that moment in time when it was necessary for the whole team to show the inadmissibility of certain actions, I did not use the person's last name, replacing it with "one of you." If I make a decision that an employee should stay on my team, then I give him the opportunity to save face.

The surname could appear either after the dismissal, or at managerial meetings, when among managers we analyzed a specific case and how the manager should have behaved so that such an act was not allowed.

And I emphasize once again that, in my opinion, it is better to fire an employee than to publicly mock a person and arrange retribution for him. And if you decide not to fire, but simply punish, then you must not forget about the most important thing: the purpose of punishment is to influence the future behavior of a person.

6. One offense = one punishment.

In my opinion, it is impossible to apply several punishments for the same offense - both to fine a person, and to announce a reprimand to him, and also to force the whole team to do push-ups for his fault. By the way, I also consider collective punishment for an individual miscalculation unacceptable.

In the same army, when we were very young greenhorns, our valiant "demobilization mentors" found a piece of black bread from one of us and forced him to eat it before the formation. And we were pushing at this time. Our comrade choked and stuffed this bread into himself, and we did push-ups for his misconduct. But I will say that after that we rallied even more against our demobilizations, and no one began to offend our comrade.

At the same time, it should be noted that the army is a closed system with nowhere to run from, and if it were the labor market, then with a high degree of probability no one in such a company would have kept us.

7. Announce penalties to managers in the presence of their subordinates.

I think it is quite obvious that it is impossible to undermine the reputation of managers in front of their employees. It is better not to give employees a reason to grind the bones of their superiors, since the attention of all our people should be directed to achieving results, and not to spreading rumors and gossip about the company.

AFTER PUNISHMENT:

After an unpleasant conversation has taken place with an employee, and he has received a penalty from us, it will be right to ask him for feedback. For example, I am very interested in the question - did he understand why he was punished, did he understand our managerial motives, does he know what to do next so that we don’t have such conversations again, and does the employee understand what will happen if he will again perform the same action (or the same inaction).

And the most important thing.

Our people, like children, learn good and bad by watching us. I am 100% convinced that if the leader himself is a valiant role model, then such a manager will have a minimum number of “jambs” of his subordinates. If the manager himself is an anti-example and breeds double standards by his own example, then one cannot count on the fact that he will have an ideal order. Moreover, the punishments on his part will not be perceived by his wards as fair and deserved.

Not all managers are ready to be an example for their people, but it seems to me that every manager needs to strive for this.

Thoughts of revenge in a person usually appear after someone seriously offends him.
